Assessing Your Sense Gap

How to determine whether your institution understands its technology in practice

Most organizations do not discover a Sense Gap deliberately. They encounter it when:

  • a decision must be explained under pressure
  • an outcome must be justified externally
  • accountability must be assigned precisely
  • or a regulator asks a question no one prepared for

This page provides a structured way to assess where understanding breaks down—before those moments occur.

The Sense Gap is not binary. It appears by dimension, by system, and by context.

This assessment helps you determine:

  • where sense exists
  • where it is assumed
  • where it collapses under scrutiny

It is intended for:

  • executives
  • enterprise architects
  • risk and governance leaders
  • technical decision-makers

No specialized tooling is required. Only honest answers.

How to Use This Assessment

For each section:

  • answer the questions as your system operates today
  • do not answer aspirationally
  • assume scrutiny from a board, regulator, or court

If the answer depends on "who is available" or "after investigation", that is a signal.

Section 1 — Intent Clarity

Sense begins with intent. Ask:

  • Can we clearly state why this system exists in operational terms?
  • Are acceptable outcomes explicitly defined?
  • Are unacceptable outcomes explicitly defined?
  • Can different stakeholders articulate the same intent consistently?

Warning signs:

  • Intent is implied, not declared
  • Intent lives only in documentation or strategy decks
  • Intent differs by audience

If intent cannot be stated precisely, sense cannot exist.

Section 2 — Operational Bounds

Understanding requires enforceable limits. Ask:

  • Are there explicit constraints on what the system may do?
  • Are those constraints enforced during operation?
  • Can the system be prevented from acting outside declared bounds?
  • Is authority to override bounds clearly assigned?

Warning signs:

  • Controls are advisory rather than enforceable
  • Constraints exist only as policy statements
  • Overrides are informal or undocumented

Bounds that cannot be enforced do not create safety.

Section 3 — Contextual Interpretation

Behavior has no meaning without context. Ask:

  • Can system behavior be interpreted correctly at the time it occurs?
  • Is relevant context captured and available?
  • Can different teams reach the same interpretation independently?
  • Is context preserved across system boundaries?

Warning signs:

  • Interpretation requires reconstruction
  • Context is lost between systems
  • Meaning depends on expert intuition

If meaning is reconstructed later, sense was absent when it mattered.

Section 4 — Accountability Binding

Governance fails where responsibility is unclear. Ask:

  • Is accountability for system outcomes explicitly assigned?
  • Is responsibility linked to operational decisions, not just roles?
  • Can accountability be traced without ambiguity?
  • Are escalation paths clearly defined?

Warning signs:

  • Responsibility is collective or diffuse
  • Accountability is determined after incidents
  • Decision authority is informal

Accountability that cannot be traced cannot be enforced.

Section 5 — Evidence Quality

Trust requires evidence that explains, not just records. Ask:

  • Does the system produce decision-grade evidence?
  • Can evidence justify outcomes to an external authority?
  • Is evidence interpretable without internal expertise?
  • Is evidence generated continuously, not reconstructed?

Warning signs:

  • Evidence is log-heavy but meaning-poor
  • Explanations require internal narration
  • Audit readiness depends on preparation

Evidence that cannot stand alone does not support trust.

Section 6 — Drift Detection

Sense degrades over time. Ask:

  • Can we detect when system behavior drifts from intent?
  • Are assumptions periodically revalidated?
  • Is drift detected before harm occurs?
  • Are corrective actions defined?

Warning signs:

  • Drift is discovered incidentally
  • Revalidation is manual or ad hoc
  • Harm precedes detection

Sense that cannot detect drift will eventually fail.

Interpreting Your Results

You do not need to answer "yes" to every question. Instead, look for patterns:

  • Consistent "yes" answers indicate sense presence
  • Conditional answers indicate sense fragility
  • "After investigation" answers indicate sense absence

Pay particular attention to:

  • questions you struggled to answer
  • questions different teams answered differently
  • questions that depend on individuals

Those are Sense Gap fault lines.

Mapping to Maturity Levels

Broadly:

  • Predominantly unclear answers → Opaque / Observable
  • Clear explanations without enforcement → Interpretable
  • Enforceable intent and evidence → Governable
  • Consistent, cross-domain clarity → Sense-Complete

Assessment should be repeated:

  • per system
  • per applied sense discipline
  • after major changes

When used honestly, this assessment:

  • reveals hidden governance risk
  • prevents false confidence
  • aligns technical and institutional understanding
  • creates a shared language across roles

It does not assign blame. It creates visibility where visibility matters.

Final Thought

If understanding only appears after investigation, it was absent when decisions were made.

Assessing your Sense Gap is not about perfection. It is about knowing—clearly and defensibly—where understanding ends and assumption begins.
